Optional PostHog product tracking for the gateway. It is off unless POSTHOG_API_KEY is set (env only; POSTHOG_HOST defaults to https://us.i.posthog.com). No SDK dependency: it posts to /capture/ over httpx.
$identify (no email) + signup (method=dev_self_provision)
POST /v1/dev-keys/self-provision
activation (key_id, wallet_id)
The account's first successful key auth, in APIKeyService.validate_key
activation is exactly-once per key, via a guarded first_used_at IS NULL claim (races produce one event). It is also once per account: skipped when another key on the root wallet or its direct children was already used.
Safety
app/core/product_analytics.py: background tasks with a 2 s timeout. Every exception is caught, and only the exception type is logged (never the key).
With the key unset there is no task and no network.
For a never-used key, first_used_at is now set by the claim update right after the existing use update, instead of the coalesce. Behaviour is the same: it is still set on the first successful use.
Tests
tests/test_product_analytics.py: 14 tests with the HTTP send mocked. They cover the no-op, identify email, failure swallowing and the key not appearing in logs, non-blocking, once per account, and concurrent first uses.
Local: ruff format/check clean, doc references OK, full gateway suite 6080 passed, 103 skipped.
The sponsor email is personal data sent to PostHog, so the privacy notice must cover it before a key is set anywhere.
Derived (JWT) key use is not an activation trigger.
No deploy or config change in this PR.
Note
Medium Risk
Touches API key authentication with extra DB writes on first use and sends sponsor email to a third party when enabled; migration 055 is required before deploy.
Overview
Adds optional PostHog product analytics (POSTHOG_API_KEY, POSTHOG_HOST) that stays fully off when the key is unset. A new product_analytics module posts to /capture/ via httpx in capped background tasks (HTTPS-only host, errors swallowed, shutdown drain)—no PostHog SDK.
Signup fires after sponsor wallet creation (with $identify + email), demo key mint, and dev self-provision; distinct id is the root sponsor wallet id.
Activation fires once per account on the first consuming API key auth in validate_key: it walks parent_wallet_id to the root and atomically sets wallets.product_activated_at (migration 055 with backfill from existing first_used_at). The claim runs even when tracking is off so enabling PostHog later does not replay old activations.
Docs, .env.example, CHANGELOG, and broad tests cover fail-safe behavior, concurrency, and RLS edge cases.

The gateway adds optional PostHog configuration and asynchronous event delivery. Signup events are tracked from sponsor-wallet, demo-key, and development-key flows. On first successful API-key use, the gateway can claim an activation marker on the root wallet and track one activation event. A migration adds and backfills the marker. Tests cover configuration, event delivery, signup tracking, activation claims, wallet traversal, and migration behavior.
If the first-use activation claim fails, for example on a transient database error, a valid first API-key authentication can fail instead of succeeding. Detach or refresh the key before the claim, or avoid expiring it on rollback, and add a test that reads the first returned key. Rejecting non-HTTPS PostHog hosts is a smaller hardening step.
Security architecture risk: Moderate · up to a20b1
Tracking is disabled by default and delivery is bounded and best-effort. However, an insecure destination configuration can expose sponsor emails, and activation database failures can undermine authentication failure containment. The schema upgrade also requires coordinated deployment and rollback.
Retained concerns
Medium · security · observed: The new analytics boundary accepts an HTTP destination without enforcing transport encryption. With tracking enabled and an operator-configured HTTP host, sponsor identification sends email and account identifiers in plaintext. This affects tracked accounts within that deployment; it is a privileged configuration condition, not demonstrated tenant-controlled destination selection.
Medium · reliability · inferred: Activation shares the authentication session after key usage has committed. If a root-query or claim SQL failure causes rollback of an active transaction, the loaded key can become expired and then detached when returned. The authentication caller immediately reads its identity and policy fields, potentially failing an otherwise valid request while its usage budget remains consumed. This path also runs with analytics disabled.
Security review details
Security Blast Radius
inferred — An insecure analytics destination exposes the tracked payloads of the configured gateway deployment, potentially spanning its accounts. Destination selection requires deployment configuration control; the inspected routes do not take a destination from callers. The authentication failure path affects first-use database keys encountering activation transaction failures, not an observed authorization bypass.
Security Findings and Attack Paths
observed — The retained configuration findings describe overlapping exposure: an enabled deployment can accept an HTTP host and send sponsor email without transport encryption, allowing a network observer on that path to read the payload. The HTTPS default and operator-only configuration narrow the condition but do not enforce encryption.
Trust Boundaries and Controls
observed — The external boundary carries account-linked analytics, while root-wallet selection follows database ancestry without an explicit privilege escalation. Unreadable ancestry results in no claim. The rollout documentation acknowledges that child-scoped row-level security can therefore suppress activation tracking.
Resilience and Maintainability Implications
inferred — Network failures are contained by bounded asynchronous delivery and exception handling, but database claim recovery has a separate ORM lifecycle risk. The existing failure test injects before the root query and checks only a non-null returned object, so it does not establish that identity fields remain readable after rollback of an active transaction.
Hardening Proposals
proposed — Require HTTPS for production analytics destinations, isolate activation persistence from the ORM object returned to authentication, and qualify SQL-failure recovery through the real authentication caller. Exercise the documented schema upgrade and rollback boundary before production deployment.

gateway/.env.example:25-27 (P1, reproduced): Settings loads env_file=".env" and rejects unknown keys. With POSTHOG_API_KEY=phc_x / POSTHOG_HOST=https://eu.i.posthog.com in gateway/.env, Settings() raises extra_forbidden for posthog_host, so the gateway fails to boot. And product_analytics._config() reads only os.environ, so a key in .env would never enable tracking anyway. Either declare POSTHOG_API_KEY/POSTHOG_HOST on Settings (secret type, default empty) and read them from there, or remove the populated-looking entries from .env.example and document process-env-only.
gateway/app/services/api_key_service.py:569-601 (P2, matches the Codex/Bugbot threads): the once-per-account check counts other used keys after this key's claim has committed. When two different keys on one account get their first uses concurrently, each can see the other's committed first_used_at and both skip, so activation is never sent. The single-key concurrency test (test_product_analytics.py:189) doesn't cover this. Claim activation atomically at the account level (for example a guarded UPDATE wallets SET activated_at=... WHERE wallet_id=:root AND activated_at IS NULL, or a unique insert).
gateway/app/services/api_key_service.py:529/549 + 553-565 (P2): for a never-used key, usage (use_count/last_used_at) now commits first and first_used_at is set in a second UPDATE and commit. That runs even when tracking is off, so the off path changes: it adds a round trip and a window where last_used_at is set but first_used_at is NULL. If the second statement fails, the invariant stays broken. Keep the coalesce in the guarded update and detect the first use from that same statement (for example RETURNING, or comparing the pre-read), or only take the split path when is_enabled().
gateway/app/services/api_key_service.py:583 (minor): the root is resolved only one level (parent_wallet_id). Confirm wallets can't nest deeper, or walk to the root.
gateway/app/core/product_analytics.py:33,81 (minor): _pending has no cap, so a PostHog outage or slowness at a high signup rate grows tasks unbounded (each lives up to 2s). Each send also builds a new httpx.AsyncClient. Add a cap (drop when it's full) and reuse one client. drain_pending isn't wired into shutdown (app/main.py lifespan).
Checked OK:
Opt-in: no client, task or network without POSTHOG_API_KEY.
Send path: 2s timeout, errors swallowed and logged with the exception type only (no key).
Email is sent only on the sponsor-wallet $identify; activation carries only key_id and wallet_id identifiers, no secrets.
POSTHOG_HOST is configurable; the legacy /capture/ payload shape is correct.
No changes to mcp_dispatch_attempts.py, config.py, audit_chain or TENANT_RLS_MODE.
…tivation
- Declare POSTHOG_API_KEY (SecretStr) and POSTHOG_HOST on Settings so .env
entries load; product_analytics reads env, then Settings.
- Claim activation atomically on wallets.product_activated_at (new migration
054 with backfill) via a conditional UPDATE. Walks parent_wallet_id to the
root, bounded and cycle-safe.
- Restore the single usage update and commit for first_used_at; drop the
split claim.
- Cap in-flight sends, reuse one httpx client, drain and close on shutdown.
- Tests: two-key concurrency, claim failure, root walk, Settings/.env, cap,
shutdown.

Delta review against my FAIL at 85ba83f. Tests at this head: test_product_analytics, test_api_keys*, test_action_migrations, test_check_doc_references: 119 passed, 1 skipped.
Verified fixed:
gateway/app/core/config.py:251-254: POSTHOG_API_KEY is SecretStr and POSTHOG_HOST is on Settings; product_analytics._config reads env then Settings; a .env with both keys loads (test_settings_accepts_posthog_entries_in_env_file).
gateway/app/services/api_key_service.py:497-548: first_used_at is now written in the single guarded usage update (coalesce), one commit.
api_key_service.py:45 and _root_wallet_id: root walk capped at 16 with a seen set, cycle safe.
gateway/app/core/product_analytics.py: MAX_PENDING 256, one shared AsyncClient, shutdown() drains with a timeout and closes; wired in main.py lifespan.
Migration 054 chains from 053_repair_api_lineage, column add is idempotent, downgrade drops it, batch_alter_table is SQLite safe, TENANT_RLS_MODE untouched.
The 7 earlier threads are resolved with fix replies.
Blocking:
gateway/tests/test_product_analytics.py:214-230: the two key concurrency test does not race. I ran this exact test against the 85ba83f code (the post commit count that had the race) and it passes 3 of 3. asyncio.gather on the SQLite test engine serializes the validate_key calls, so the test cannot tell the atomic claim from the old bug. It needs a forced interleave (for example an asyncio.Event barrier patched in between the usage commit and the claim, so both first uses are in flight before either claims) or a Postgres concurrency test, and it should be shown failing on the old logic.
Three new CodeRabbit threads on 19e9500 are unresolved (api_key_service.py, 054_wallet_product_activation.py, test_product_analytics.py). Address or answer them with a reason before merge.
Non-blocking:
054 backfill (054_wallet_product_activation.py:26-36): a correlated subquery per root wallet over all api_keys with IN across three self joins; it cannot use an index, so cost is roughly roots x used keys. Fine at current scale; consider a recursive CTE or a pre-aggregated join before large tenants. It also only walks three parent levels while runtime walks 16, so a deeper pre-054 account could emit one late activation.
RLS: the claim updates the root wallet row while the session may be scoped to a child wallet. With TENANT_RLS_MODE on, that UPDATE can match 0 rows under the wallet policy and activation silently never fires. Harmless today (default off) but worth a note in schema-054-rollout.md.
The claim (api_key_service.py:552, commit at 580) now runs and commits on every first key use even with tracking off. Intentional per the new test, just noting the extra write.
…n, recursive 054 backfill (#245)
- Two-key activation test forces a lockstep interleave via a cyclic
barrier on AsyncSession.commit; fails 3/3 on the 85ba83f logic.
- _root_wallet_id returns None (claim skipped) on cycle, depth > cap, or an
unreadable row (RLS child scope) instead of an intermediate wallet.
- 054 backfill is one recursive CTE to the runtime depth (64), aggregated
per wallet and walked by primary key; constant parity is tested.
- Tests count cycle lookups and patch the depth cap; rollout note covers
RLS and why the claim write stays on with tracking off.

When _claim_account_activation fails, session.rollback() expires the loaded key. The session then closes, so callers can receive a detached key whose key_id or wallet_id access raises DetachedInstanceError. This can turn a valid first authentication into an error.
🐛 Suggested fix
if unused_at_read:
+ session.expunge(key)
await self._claim_account_activation(session, key)
Update the claim-failure test to read result.wallet_id and result.key_id from the first returned key. The current test reads attributes only from a second validation result.

Delta review against my FAIL at 19e9500 (#245 (comment)). The code blockers are fixed. Merge preconditions are listed at the end.
Verified
Race test now discriminates. I swapped api_key_service.py in an archive of 95c4299 back to the 85ba83f version (/tmp/old245). test_concurrent_first_uses_of_two_keys_fire_one_activation fails 3 of 3 with assert 0 == 1 (zero activations, the real bug) after the lockstep["rounds"] >= 2 check passes. So the barrier really interleaves both usage commits before either call decides. It passes on the new head.
Root resolution. It returns None, and the claim is skipped, on a cycle (the seen-set stops it after 2 reads; a test checks this), on more than 64 hops, and on a missing or unreadable parent. It never returns an intermediate wallet. The _MAX_WALLET_DEPTH + 1 reads give exactly 64 hops, which matches the backfill's depth < 64 recursion.
054 backfill. I ran upgrade()/downgrade() through alembic Operations on SQLite 3.50 and Postgres 17.11 with a 64-hop chain, a 65-hop chain, a 2-wallet cycle and an unused root. On both, only the 64-hop root is marked, and the 65-hop chain, the cycle and the unused root stay NULL. This matches the runtime resolver. Downgrade drops the column, and upgrade→downgrade→upgrade→upgrade (idempotent) passes on both. WITH RECURSIVE ... UPDATE is valid on both engines. The parity test (MAX_WALLET_DEPTH == _MAX_WALLET_DEPTH) and the depth-5 backfill test are present.
CodeRabbit threads. All review threads are resolved; GraphQL shows 0 unresolved.
Claim write with tracking off. Keeping it is the right call, and schema-054-rollout.md documents why: skipping it would cause late activations once tracking is turned on. The RLS child-scope case is documented as fail-safe: no claim and no event while RLS is off by default.
Tests: test_product_analytics.py 24 passed. The api_key/dev_key/demo_key/product_analytics/migration subset: 344 passed, 4 skipped. Load stayed under 28.
Merge preconditions (not code blockers; merges are paused by Lead anyway)
The PR is DIRTY: there is a CHANGELOG.md conflict with main. Because of it, the required CI result, License result and gitleaks checks have not run on this head. Merge main in (no rebase), check that the remerge-diff is limited to CHANGELOG, and get those checks green.
CodeQL reports 1 high, "weak hash on sensitive data", at api_key_service.py:462. That line is the existing hashlib.sha256(api_key) lookup, and main has it unchanged at :455. The input is a random 32-character API key, not a password, so it's a false positive. Dismiss it with that reason rather than changing the hashing.
Non-blocking: chains deeper than 64 or cyclic never record activation. That is acceptable and documented.
…ation to 055
Resolve the CHANGELOG.md conflict (keep the PostHog entry, take main's
"Upstream MCP (Preview)" wording). Renumber 054_wallet_product_activation to
055_wallet_product_activation with down_revision 054_api_key_scrypt_lookup
(PR #254, which must merge first), and rename docs/schema-054-rollout.md to
schema-055-rollout.md. No other code changes.

Remerge diffs. e9a75b8 (main d5206a2): the CHANGELOG conflict keeps both sides, plus the 054 to 055 renumber (migration file, revision ids, models.py and api_key_service.py comments, docs/schema-055-rollout.md rename, test paths). a20b18d (main 6f87aff, fix(api-keys)!: use salted, peppered scrypt digests #254): the CHANGELOG keeps both entries; config.py keeps POSTHOG_API_KEY/POSTHOG_HOST and API_KEY_HASH_PEPPER side by side; api_key_service imports keep both product_analytics and get_settings. Nothing else changed, and the config.py dedupe lines are untouched.
Alembic. On origin/main 525874d, 054_api_key_scrypt_lookup (from fix(api-keys)!: use salted, peppered scrypt digests #254, 6f87aff) is the head and revises 053. 055_wallet_product_activation has down_revision 054_api_key_scrypt_lookup and is the only file that revises 054. alembic heads shows a single head. Upgrade, downgrade to 054 and re-upgrade all pass on SQLite and on a throwaway PostgreSQL 16.14 in /tmp.
Integration with fix(api-keys)!: use salted, peppered scrypt digests #254. validate_key matches a key by its scrypt lookup id, records the usage update and commits, and only then runs _claim_account_activation, which makes the conditional UPDATE on product_activated_at IS NULL. I swapped 85ba83f's post-commit "count other used keys" logic into a /tmp copy: test_concurrent_first_uses_of_two_keys_fire_one_activation failed 3 of 3 (0 activations). On the real head it passes.
Tests (load under 28, peak about 9). The targeted product_analytics, scrypt, constant_time, demo_keys, rate_limit, dependencies_lazy and debug_open_auth tests: 164 passed. Full gateway suite: 6178 passed, 103 skipped, 1 failure in test_late_debit_reconciliation. That file then passed 3 of 3 in isolation and isn't touched by this PR, so I'm treating it as a parallel-run flake.
CI on this head: 48 pass, 2 skipped, 0 failing. CodeQL has no open alerts on the PR ref, and nothing is dismissed in the repo.
Nits (not blocking): schema-055-rollout.md still says "(from PR #254, which must merge first)", which is stale now that #254 has merged. The branch is BEHIND main by #248, which only touches site/ and adds no migration.
Not merging: AMW QA Engineer must also PASS this exact head, and AMW PR Merger merges.
Delta review from e9a75b8 to a20b18d (merge of origin/main at 6f87aff, which carries #254). The PR's own net patch is unchanged; only diff context moved. Migration chain is linear: 053 -> 054_api_key_scrypt_lookup -> 055_wallet_product_activation (down_revision 054). No conflict markers. In api_key_service.py, _claim_account_activation and _MAX_WALLET_DEPTH=64 sit alongside the scrypt lookup and validate_key first-use path. Local run on this head (Python 3.12): test_product_analytics, test_api_key_scrypt, test_demo_keys, test_api_key_constant_time, 88 passed. All required CI on a20b18d is green, including Postgres proofs and Postgres concurrency.
Scope: SEL-555, optional PostHog signup, identify and activation tracking. The change matches the issue: $identify and signup events on the sponsor-wallet, demo-key and dev self-provision paths, and an activation event that fires once per account.
Full gateway suite (pytest -q -p no:randomly): 6193 passed, 89 skipped, 0 failed. tests/test_product_analytics.py: 24 passed.
Migration 055: down_revision is 054_api_key_scrypt_lookup. alembic heads shows a single head (055_wallet_product_activation), and it is still a single head after a local merge of current main.
On SQLite, upgrade head, then downgrade -1, then upgrade head all ran cleanly. The upgrade is idempotent: it adds the column only if it is missing, and the backfill only touches NULL root rows.
Safety: tracking stays off unless POSTHOG_API_KEY is set. Sends run in background tasks with a 2 s timeout, exceptions are swallowed, and only the exception type is logged. The activation claim runs after the use update has already committed, so a claim failure or rollback cannot undo use_count or max_uses accounting. The root walk is capped at depth 64 and guards against cycles.
CI: 48 pass, 0 fail, 2 skipped.
Non-blocking notes:
The sponsor email is sent to PostHog. The privacy notice must cover that before a key is set in any environment. The PR body already flags this.
Derived (JWT) key use does not count as activation. This is by design and is documented.
CHANGELOG, migration 055 startup: fixed. The entry now says to run alembic upgrade head before starting the image, or to set RUN_MIGRATIONS_ON_START=true.
055 down_revision 054: no change needed. 054_api_key_scrypt_lookup is on the branch, and 055 is the single head.
Non-HTTPS PostHog host: fixed. product_analytics._config() turns tracking off unless the host is https://. New test: test_non_https_host_disables_tracking.
Merge:#262 has merged, so origin/main is merged in plainly (no rebase) as ffb8680. Its remerge-diff is empty. Full suite: 6182 passed, 104 skipped. Ruff is clean.
Delta from our PASS at a20b18d. One own commit, 22fe3ba: PostHog host must be HTTPS, plus a test, and docs for migration 055 modes. The rest is a merge of main (#248, #262, #263).
Gateway pytest -q -p no:randomly: exit 0, no failures.
CI: 46 pass, 0 fail, 4 skipped. No unresolved threads.
Earlier note still stands: the sponsor email goes to PostHog, so the privacy notice must cover it before a key is set.

Fixes SEL-555.
Optional PostHog product tracking for the gateway. It is off unless
POSTHOG_API_KEYis set (env only;POSTHOG_HOSTdefaults tohttps://us.i.posthog.com). No SDK dependency: it posts to/capture/over httpx.Events (distinct id = root/sponsor wallet id)
$identify($set.email) +signup(method=sponsor_wallet)POST /v1/billing/wallets/sponsor$identify(no email) +signup(method=demo_key)POST /v1/demo/keys$identify(no email) +signup(method=dev_self_provision)POST /v1/dev-keys/self-provisionactivation(key_id,wallet_id)APIKeyService.validate_keyactivationis exactly-once per key, via a guardedfirst_used_at IS NULLclaim (races produce one event). It is also once per account: skipped when another key on the root wallet or its direct children was already used.Safety
app/core/product_analytics.py: background tasks with a 2 s timeout. Every exception is caught, and only the exception type is logged (never the key).first_used_atis now set by the claim update right after the existing use update, instead of thecoalesce. Behaviour is the same: it is still set on the first successful use.Tests
tests/test_product_analytics.py: 14 tests with the HTTP send mocked. They cover the no-op, identify email, failure swallowing and the key not appearing in logs, non-blocking, once per account, and concurrent first uses.Docs

Note
Medium Risk
Touches API key authentication with extra DB writes on first use and sends sponsor email to a third party when enabled; migration 055 is required before deploy.
Overview
Adds optional PostHog product analytics (
POSTHOG_API_KEY,POSTHOG_HOST) that stays fully off when the key is unset. A newproduct_analyticsmodule posts to/capture/via httpx in capped background tasks (HTTPS-only host, errors swallowed, shutdown drain)—no PostHog SDK.Signup fires after sponsor wallet creation (with
$identify+ email), demo key mint, and dev self-provision; distinct id is the root sponsor wallet id.Activation fires once per account on the first consuming API key auth in
validate_key: it walksparent_wallet_idto the root and atomically setswallets.product_activated_at(migration 055 with backfill from existingfirst_used_at). The claim runs even when tracking is off so enabling PostHog later does not replay old activations.Docs,
.env.example, CHANGELOG, and broad tests cover fail-safe behavior, concurrency, and RLS edge cases.Reviewed by Cursor Bugbot for commit 22fe3ba. Bugbot is set up for automated code reviews on this repo. Configure here.
