Refs #3163

Test-only change: the failure from #3163 does not reproduce on current main, so this PR adds the missing coverage without closing the issue.

🏷️ PR Type

  • type:bug — Bug fix (non-breaking change that fixes an issue)
  • type:feature — New feature (non-breaking change that adds functionality)
  • type:docs — Documentation only
  • type:refactor — Code refactoring (no functional changes)
  • type:chore — Build, CI, or tooling changes
  • type:breaking-change — Breaking change (fix or feature that changes existing behavior)

📝 Summary

  • On current main, a failed removal of the retired Gentleman output style is already rolled back by install and sync: persona.Inject returns the error and rollbackRestoreStep restores the snapshot, whose targets (since refactor(persona): centralize output style resources #3161) include both managed output styles and settings.json. Reproduced on macOS with an immutable gentleman.md: both flows fail and leave every file byte-identical.
  • What fix(persona): make output-style transitions rollback-safe #3163 still lacked is the failure-injection coverage from its acceptance criteria. This PR adds it, with no behavior change and no new rollback machinery.

📂 Changes

File / Area What Changed
internal/components/persona/inject.go removeFileAtomic calls a package-level osRemove seam (os.Remove by default). Exported SetRemoveForTest(t, fn) swaps it for one test and restores it on cleanup, following engram.SetLookPathForTest
internal/components/persona/inject_test.go A failed retired-style removal during a Gentleman to Neutral switch is returned as a wrapped error and gentleman.md remains
internal/cli/persona_output_style_rollback_test.go Install and sync tests run the real pipelines and fail only the real removal of gentleman.md through SetRemoveForTest, after neutral.md and outputStyle: Neutral are published; asserts the error, byte-exact restore of CLAUDE.md, gentleman.md, settings.json (with an unrelated key) and a user-owned style, and no leftover neutral.md. The sync test also checks that the switch completes once removal succeeds and that a rerun is a no-op

Verification performed: I reviewed every changed line and reproduced the scenario with a dev build in a sandbox HOME. I ran the commands in the Test Plan and confirmed the new CLI tests fail when rollbackRestoreStep.Rollback is turned into a no-op.

🧪 Test Plan

go run ./internal/gofmtcheck
go vet ./internal/components/persona/ ./internal/cli/
go test ./internal/components/persona/...
go test -timeout 40m ./internal/cli/...
  • Mutation checks: both CLI tests fail when rollbackRestoreStep.Rollback is short-circuited to return nil, and when removeFileAtomic swallows the removal error.

  • Benchmark validation: N/A, test-only change outside the review lifecycle, gates, recovery, delivery and bench.

  • E2E: not run; no installer, OS or packaging code changed.

  • Unit tests pass (go test ./...) (ran the touched packages persona and cli; full suite not run)

  • Go format passes (go run ./internal/gofmtcheck)

  • E2E tests pass (cd e2e && ./docker-test.sh)

  • Manually tested locally

💬 Notes for Reviewers

  • 236 changed lines; the only production change is the removal seam and its test helper.
  • The CLI tests no longer wrap injectInstallPersona / injectSyncPersona; the failure comes from the production removal path.
  • No qualifying guard is added or changed in internal/cli.
  • External contributors cannot apply labels, so type:chore needs a maintainer.

Summary by CodeRabbit

  • Tests
    • Added coverage for failures when removing a retired persona style during installation, sync, and Neutral-style injection.
    • Verified that installation and sync report removal errors and restore existing files. A subsequent successful sync switches to Neutral while preserving user data; repeating it leaves files unchanged.
    • Confirmed that a failed Neutral-style injection reports the removal error and leaves the retired style file in place.
    • These changes add test coverage; no user-facing behavior changes are included.

Walkthrough

The changes add a removal failure-injection seam and tests for persona output-style transitions. The tests check that install and sync restore prior files after a failed transition, and that a successful sync retry removes Gentleman and publishes Neutral.

🎯 Functional Correctness | 🔵 Trivial | ⚡ Quick win

Route the failure through persona.osRemove.

defaultInjectInstallPersona and defaultInjectSyncPersona call persona.Inject or persona.InjectForSync, but the CLI helper cannot replace the persona package's unexported osRemove. It therefore runs the removal successfully, recreates gentleman.md, and returns a synthetic error.

Expose a narrow, restorable removal seam at the persona entrypoint. Configure it to fail only for f.gentleman, delegate other paths to the original remover, and restore it immediately after the injected call. Remove the helper's os.WriteFile and synthetic error. This makes both tests cover rollback after the real retired-style removal failure.

Thanks @0wex for this test coverage. The rollback boundary for persona output styles was untested and your tests fill a real gap.

However, we cannot merge this as-is because:

  1. The signature of persona.Inject changed between your base and current main (3 args to 4, with an additional selectedSettingsPath parameter). The branch does not compile against current main.
  2. The CLI failure path you test is synthetic: the wrapper returns an error from a swapped osRemove, but the real persona.Inject call in the CLI path never reaches that seam. A regression in the production removal path itself would still pass your test. Please either route the CLI failure through a real removal seam or state explicitly why synthetic coverage is sufficient.
  3. The type:chore label does not match the issue's type:bug; issue fix(persona): make output-style transitions rollback-safe #3163 describes a production defect (rollback unsafe), not a test gap.

Please rebase onto current main, address the signature change, and either fix the synthetic path or reframe the PR as a test-only improvement without closing #3163. Your branch stays intact.

… fails

Add an os.Remove seam to the persona package and failure-injection tests
proving that a failed removal of the retired Gentleman output style is
returned to the caller, and that install and sync restore CLAUDE.md, both
managed output styles, settings.json and user-owned styles to their exact
before-images. After recovery the switch completes and a rerun is a no-op.

Thanks for the review, @decode2. I pushed the changes.

Signature: I could not reproduce the compile failure. On current main (2b56327eb), persona.Inject still takes three arguments (internal/components/persona/inject.go:91). The four-argument function is the CLI hook injectInstallPersona (selectedSettingsPath), and these tests only call it through RunInstall / RunSyncWithSelection. The branch is now rebased onto 2b56327eb; go vet and the persona and cli packages pass. If you saw a different error, could you share it?

Synthetic failure: fair point. The CLI tests now fail the real removal of gentleman.md through a new persona.SetRemoveForTest(t, fn) (same pattern as engram.SetLookPathForTest), so the error comes from removeFileAtomic inside the real pipelines. The wrapper and the rewritten file are gone. Both tests now fail if removeFileAtomic swallows the removal error, and also if rollbackRestoreStep.Rollback becomes a no-op.

Label: I reframed it as test-only. The body now says Refs #3163 instead of Closes, so the issue stays open. type:chore still fits.

Open question for #3163: persona.Inject itself is not atomic, but its only production callers are the install and sync pipelines (run.go:3343, sync.go:1607), and both restore the snapshot on failure. So I don't think Inject needs its own rollback. Is this coverage enough to close #3163, or would you still like Inject to undo its own writes?

Thanks @0wex. CI ran on the new head and the code itself is in good shape, but Unit Tests fails on the deadcode ratchet:

NEW unreachable functions (nothing calls these):
  internal/components/persona/inject.go SetRemoveForTest

The seam is only called from the CLI-level test, and the ratchet's call graph does not count test callers in other packages, so the exported function reads as unreachable. Three ways out, in the order I would prefer:

  1. Move the failure-driving test into the persona package itself (driving Inject there directly, as the engram seam precedent does), so the seam has an in-package test caller.
  2. Keep the CLI test but drive the removal failure through a package-level variable the persona tests also exercise, so the seam is not production-only reachability.
  3. Run the ratchet with --update and justify the exception in the commit, per the script's own instructions.

Once the ratchet passes and the required checks go green on a fresh head, this is ready to merge.

…er state

SetRemoveForTest only has test callers. The deadcode ratchet analyzes
./cmd/gentle-ai without -test, so test callers never count, even in the
same package. It is baselined like engram.SetLookPathForTest and the codex
and tui test seams. The persona test now drives the failure through the
same helper.

The recovery sync now also checks that the user-owned output style and
the unrelated settings permissions survive the successful transition.

Thanks @decode2. I went with option 3 (e6105f7be).

Options 1 and 2 would not clear it: scripts/deadcode-ratchet.sh runs deadcode ./cmd/gentle-ai without -test, so test callers never count, even inside the same package. That is why engram.SetLookPathForTest is in .deadcode-baseline.txt despite its in-package tests, along with the codex and tui test seams. I checked locally: with the persona test switched to SetRemoveForTest, the ratchet still flagged it. So I added that single line to the baseline and explained why in the commit.

The same commit also covers CodeRabbit's last note. The recovery sync now checks that the user-owned style and the unrelated permissions key survive.
